Pairing with the Machine AIとの組み方

Human–AI collaboration tends to fall into three modes: fusion, division of labor, and delegation. But these are not three kinds of people. They are modes we move between — and the ability to redraw the boundary may itself become a form of expertise. AIとの協働には、融合、分業、委譲という三つの型がある。しかし、それは三種類の人間を意味しない。仕事ごとに境界を引き、必要なら引き直す。その能力の方が、やがて一つの専門性になる。

“Will AI take my job?” has been one of the recurring questions since generative AI began entering professional work. The anxiety is understandable. Yet the more I watch AI being used in practice, the less it looks as though whole jobs are being transferred cleanly from humans to machines. What is actually happening is more granular: work is being decomposed from within, and the boundary between human and machine is moving task by task.

「AIに仕事を奪われるのではないか」。生成AIが仕事へ入り始めて以来、何度も聞いてきた問いである。不安そのものは理解できる。しかし、実際に起きていることを眺めていると、仕事は人間とAIのあいだで丸ごと奪い合われているというより、一つの仕事の内部で少しずつ分解され、その境界が移動しているように見える。

That makes the original question feel increasingly imprecise. The more interesting question is not whether AI will take the work, but where, within a piece of work, human judgment should end and machine contribution should begin.

だから、私には「AIに奪われるか」という問いそのものが、少し粗く感じられるようになった。むしろ考えたいのは、人間とAIが一つの仕事をするとき、どこまでを人間が握り、どこからを機械へ渡すのかということである。

A recent Harvard Business School study offers a useful way to think about this. Researchers observed 244 Boston Consulting Group professionals working with generative AI in real problem-solving workflows and identified three distinct modes of collaboration: the Cyborg, the Centaur, and the Self-Automator.

この問いについて、興味深い研究がある。ハーバード・ビジネス・スクールの研究者らが、ボストン・コンサルティング・グループのコンサルタント244名を対象に、実際の問題解決の工程の中で生成AIとの協働を観察したものである。そこから浮かび上がったのが、Cyborg、Centaur、Self-Automatorという三つの働き方だった。

1Three ways of working with AI三つの組み方

The most common pattern was the Cyborg. Human and machine moved back and forth repeatedly within the same task. The AI proposed something; the human revised it; the revision went back into the model; the result was challenged again. Roughly 60 percent of the participants fell into this pattern, and over time they developed new skills in working with AI itself — what the researchers describe as a form of newskilling.

最も多かったのはCyborg型である。人間とAIが工程を細かく往復し、一つの作業の中でほとんど融合する。AIに案を出させ、人間が直し、修正したものをもう一度AIへ戻す。研究では約六割がこの型に分類され、AIと協働するための新しい技能、いわばAI側への newskilling を獲得していった。

The second mode was the Centaur. Here, human and machine did not fuse. The human decomposed the problem and decided in advance which parts to retain and which parts to delegate. About 14 percent of the participants worked this way. Their business recommendations were the most accurate of the three groups, and their development tended to reinforce existing domain expertise rather than primarily expanding AI-specific skills.

二つめはCentaur型である。こちらは融合しない。人間が仕事を分解し、どこを自分で行い、どこをAIへ委ねるかという境界を先に引く。研究では14%ほどがこの型で、三群の中では事業提言の正確性が最も高く、AI技能そのものより既存の専門知を深める方向に進んだ。

The third mode was the Self-Automator. Larger portions of the workflow were handed over to AI, leaving the human closer to a supervisor than a co-producer. Around 27 percent of participants followed this pattern. It could deliver short-term efficiency, but the study found less development of both domain expertise and AI-related skill. That does not make delegation inherently inferior. For routine work, or when time constraints dominate, full delegation may be entirely rational.

三つめはSelf-Automator型である。一連の工程を大きな単位でAIへ渡し、人間は実行者というより監督者になる。約27%がこの型であり、短期的な生産性は得られる一方、研究では専門知もAI関連の技能も育ちにくかった。もっとも、研究者自身も、定型的な仕事や時間制約の強い仕事において委譲そのものが悪いわけではない、としている。

Presented this way, the taxonomy invites a familiar question: Which one am I?

I think that is the wrong way to read it.

この三分類を初めて見ると、「自分はどの型なのだろう」と考えたくなる。しかし、私はむしろ逆に読んだ方がいいと思う。

2The same person can move among all three一人の人間が、三つを往復する

The appropriate mode changes with the task.

同じ人間でも、仕事によって組み方は変わる。

When developing an early draft, I often work much like a Cyborg: form an idea, test it against AI, break the response apart, revise the argument, and return to the model. When working with numbers, regulations, or institutional facts, I move closer to the Centaur. AI can search, organize, compare, and challenge, but the source of truth remains outside the model, usually in primary material, and the final judgment stays on the human side of the boundary.

For something like cleaning up meeting notes or converting files from one format to another, I am perfectly happy to become a Self-Automator. There is little virtue in preserving human labor merely because humans used to perform it.

文章の初稿を考えるとき、私はCyborgに近い。自分で考え、AIにぶつけ、返ってきた案を壊し、また考える。一方、数値や制度的な事実を扱うときにはCentaurに近づく。AIに調査や整理をさせても、数値の正本は一次資料に置き、最終的な判断は人間側に残す。議事録の整形やファイル形式の変換なら、Self-Automatorでよい。工程を人間が抱えている理由がないからである。

The point, then, is not to discover which collaboration style best matches one's personality. A single person can move through all three within the same day, and sometimes within the same piece of work. What matters is retaining awareness of what has actually been delegated.

つまり、AIとの協働を「自分の性格に合う型」で選ぶ必要はない。一日の中でも、同じ仕事の中でも、三つを往復してよい。重要なのは、一つの型へ習慣的に固定されることではなく、いま何をAIへ渡しているのかを自覚していることである。

This is where the Self-Automator becomes more interesting than it first appears. Delegation is not dangerous simply because something has been delegated. The danger begins when we forget where the delegation occurred.

ここでSelf-Automatorも単純な悪役ではなくなる。委譲の危険は、委譲することそのものではない。何を委譲したかを忘れることにある。

A calculation that can be mechanically recomputed is one thing. Delegating the framing of the problem itself is another. Both may look like “automation,” but in the second case the human may believe that the judgment remains theirs even though the machine has already determined the terms on which the judgment will be made.

計算のように結果を機械的に再検証できる仕事と、問題設定そのものをAIへ渡す仕事では、同じ「自動化」でも意味が違う。前者では効率が上がるだけかもしれない。後者では、自分が判断していると思いながら、実際には判断の入口からAIへ渡していることがある。

3The consequence of error draws the boundary誤りの代償が、境界を引く

How, then, should the mode be chosen?

My first instinct is to look at the consequence of error.

では、どのモードを選べばよいのか。私はまず、誤りの代償を見る。

If a sentence in meeting notes is slightly wrong, the error is usually easy to detect, easy to correct, and unlikely to propagate far into subsequent decisions. Cyborg or Self-Automator modes make sense because the downside of deeper delegation is limited.

議事録の表現が一箇所違っていても、発見も修正も容易で、その誤りが後工程へ大きく伝播することは少ない。こういう仕事では、CyborgやSelf-Automatorに速度の優位がある。

The situation changes with contracts, diagnoses, regulatory submissions, or analysis on which other people will build further decisions. Here, a single error can propagate through the rest of the process. In such work, there is greater reason to keep the decision boundary on the human side and use AI for search, organization, drafting, comparison, and challenge rather than surrendering the core judgment itself.

一方、契約、診断、規制報告、あるいは他者がその上に意思決定を積み上げる分析では、一つの誤りが後工程へ連鎖する。こうした仕事では、意思決定の境界を人間側に残し、AIを探索、整理、表現、反証へ使うCentaur的な組み方に合理性がある。

But saying that the consequence of error is the only variable is too neat.

ただし、「誤りの代償だけで決まる」と言い切ると、話は少し単純すぎる。

Risk management offers a useful corrective. Severity alone does not define risk. The treatment of an error also depends on how likely it is to occur, whether it can be detected after it occurs, and whether its consequences can be reversed. A failure that is immediately visible and easily repaired is fundamentally different from one that remains hidden for months and becomes irreversible once it leaves the organization.

The same distinction applies to AI-enabled work.

金融のリスク管理でも、影響の重大性だけを見てリスクを測ることはない。誤りがどの程度の確率で発生するのか、発生後に捕捉できるのか、そして生じた結果を巻き戻せるのかによって、同じ損失額でも扱いは変わる。AIとの協働も、おそらく同じである。

If an error can be detected quickly and the task can simply be rerun, substantial delegation may be perfectly reasonable. If an error is difficult to observe and the action becomes effectively irreversible once executed or published, the human control boundary should be thicker.

一度誤ってもすぐに検知でき、やり直せる仕事なら、かなり深くAIへ委ねてもよい。反対に、誤りが長く観測されず、しかも一度外へ出れば不可逆になる仕事では、人間側の統制の境界を厚くする必要がある。

In practice, three questions matter:

したがって、実際には三つを見ることになる。

Key point要点 What is the consequence if this is wrong? Can the error be detected? Can the decision be reversed? 誤った場合の帰結、誤りの検出可能性、そして可逆性。

Severity, detectability, and reversibility do not produce a mechanical formula for human–AI collaboration. They do, however, tell us something about where the boundary ought to sit.

この三つによって、人間とAIの境界は変わる。

Even then, the boundary is not permanent.

4The way we pair with AI also shapes what we become組み方は、能力の育ち方まで変える

The most interesting part of the study, to me, is not merely that the three modes produced different outcomes today. They also appeared to leave different capabilities behind in the human.

この研究で私がもう一つ面白いと思うのは、三つの型が単に今日の成果を変えるだけではなく、人間側に何が残るかを変えていたことである。

Cyborgs developed greater skill in working with AI. Centaurs deepened their domain expertise by retaining more of the analytical core themselves. Self-Automators, having handed over larger parts of the process, developed less of either.

Cyborgは、AIと何度も往復するうちにAIとの協働技能を獲得した。Centaurは、分析の中核を自分で保持することで専門知を深めた。一方、Self-Automatorは作業の多くを渡すため、どちらの能力も育ちにくかった。

This creates a problem that short-term productivity measures do not capture.

ここには、短期の生産性とは別の問題がある。

When AI takes over a task, it gives the human back time. But it may also remove the experience through which that person previously learned. Earlier in this series, I wrote about the possibility that automating junior work could remove part of the apprenticeship ladder through which novices once became experts. The same issue appears here at the level of the individual workflow.

AIへ仕事を渡せば、その仕事に使っていた時間は浮く。しかし同時に、その仕事を通じて自分が獲得していた経験まで失われる可能性がある。以前のエッセイで、AIが若手の仕事を代替すると、専門家へ育つための梯子まで外してしまうのではないかと書いた。この研究は、同じ問題を個人の工程の中から見せているように思う。

Human–AI collaboration is therefore not merely a problem of task allocation.

It is also a problem of skill formation.

つまり、AIとの組み方は単なる仕事の配分ではない。能力の育ち方の設計でもある。

The fastest way to finish today's work may not be the way that leaves the greatest expertise in the person five years from now.

今日、最も速く仕事を終える方法と、五年後の自分に最も多くの専門性を残す方法は、必ずしも一致しない。

この差は小さく見えて、長期では大きい。

There will be days when becoming a Self-Automator and recovering an hour is entirely rational. But if that becomes the default every day, another question emerges: what capability would have been built during those hours, and where will it come from instead?

Self-Automatorとして一時間を節約することが合理的な日もある。ただし、それを毎日繰り返したとき、自分の中から何が失われるのかは別に考えなければならない。

Efficiency and expertise are not always produced by the same workflow.

5The ability to redraw the boundary境界を引き直せる人

This is where the Jagged Technological Frontier returns.

ここで、Jagged Technological Frontierの話へ戻る。

As discussed in the previous essay, the frontier of AI capability is neither smooth nor fixed. In the earlier BCG experiment, AI materially improved performance on tasks inside the frontier, while users performed worse on certain tasks deliberately placed beyond it. And as models improve, that frontier moves.

前稿で扱ったように、AIの能力境界は滑らかな線ではない。758名のBCGコンサルタントを対象にした研究では、フロンティアの内側ではAIが速度、完了数、品質を改善した一方、フロンティアの外側に置かれた複雑な課題では、AI利用者の正答率がむしろ低下した。しかも、その境界はモデルの進歩とともに移動する。

The lesson here is not that Centaur work is permanently safer.

ここから導かれるのは、「Centaurになれば安全だ」という結論ではない。

A task that should remain on the human side today may become routine for the next generation of models. Conversely, moving into an unfamiliar domain may place a familiar-looking task outside the frontier again. A collaboration pattern that worked yesterday can therefore become unnecessarily conservative — or dangerously permissive — tomorrow.

昨日まで人間が保持すべきだった工程が、次のモデルでは十分にAIへ委ねられるかもしれない。反対に、新しい仕事に入れば、それまで安全だった委譲が突然フロンティアの外へ出ることもある。

For that reason, I am increasingly skeptical of attempts to define human expertise as a permanent list of things “AI cannot do.”

だから、AI時代の専門性を「人間にしかできない仕事」の一覧として固定することには、あまり意味がない。

Key point要点 The more durable capability is the ability to redraw the boundary. 必要なのは、境界を引き直す能力である。

How much should be fused? Where should the work be divided? What can be delegated entirely? The answer depends not only on the model's capability, but on the consequence of error, detectability, reversibility, and what the human needs to continue learning from the work.

どこまで融合するか。どこで分業するか。どこから委譲するか。その境界は、AIの性能だけでは決まらない。誤りの帰結、検出可能性、可逆性、そしてその仕事を通じて自分が何を学びたいかによっても変わる。

Choosing how to pair with AI is therefore not simply a decision about how much work to hand to the machine. It is also a decision about which capabilities we intend to retain — and which ones we still intend to develop — in ourselves.

AIとの組み方を選ぶことは、機械へどれだけ仕事を渡すかを決めることではない。自分の中に、どの能力を残し、どの能力を育てるかを決めることでもある。

Seen this way, asking whether the Cyborg, Centaur, or Self-Automator represents the “future of work” misses the point.

そう考えると、Cyborg、Centaur、Self-Automatorのどれが「将来の働き方」なのか、という問いにはあまり意味がない。

We will use all three.

And we will keep changing.

三つとも使う。そして、必要なら変える。

As models change, the boundary moves. As the task changes, it moves again.

モデルが変われば境界を動かし、仕事が変わればまた引き直す。

The Seed種としての一行 The role should not be fixed. What must remain ours is the right to redraw the boundary. 固定すべきなのは役割ではない。境界を引き直す権利の方である。
